ABSTRACT
What the data says.
We paired quantitative telemetry from 412 companies with structured operator interviews (n=88) to understand how daily rituals change when a stack consolidates. Fragmented stacks produce more improvised rituals; consolidated stacks produce fewer, more trusted ones.
METHODOLOGY
How we measured.
Operators were observed during their first thirty minutes of the day for ten consecutive working days, pre- and post-consolidation. Ritual actions were coded into 14 categories (e.g. tab sweep, Slack triage, AI brief, record triage).

FINDINGS · WHAT WE LEARNED
The pattern.
Fragmented operators improvise; consolidated operators repeat.
Pre-consolidation, operators used an average of 7.3 distinct morning rituals, often improvised to work around missing memory. Post-consolidation, the number fell to 2.1 — and those two were reported as "worth keeping".
The "first five minutes" belongs to the Morning Brief when one exists.
91% of post-consolidation operators started their day with an AI-generated brief grounded on their own data. 0% of pre-consolidation operators had access to a brief they trusted.
Trust is the bottleneck.
Operators did not adopt AI features they could not verify. The single strongest adoption predictor was whether a citation could be opened directly in-place.
